In order to scale you need to be consistently successful, and have a persistent level of quality to your products, be that cars or software. Sooner or later disaster will strike. If a particular procedure is producing problems, then you know what to improve. Without them, you might never be able to pinpoint your mistake and are therefore bound to repeat it. This is done by: It will even affect how long you can use them for before they become redundant and how difficult they will be to update, so don’t make this choice lightly. Even then, there’s no benefit to it other than the initial convenience of writing it for the first time without a computer. If you find one which is both important and will give an immediate performance boost for standardizing, that’s the one you should write. Any of you who’ve read our other posts on documenting processes and recording standard operating procedures will know much of this already, but to summarize you need to: If possible you should arrange to meet up with everyone at once so that you don’t have to repeat yourself (or at least try to meet with all of the senior members). The idea here is to make sure that you have plenty of opinions on what the procedure is and how to improve it, all while creating a sense of ownership and demonstrating its importance. Be sure to take lots of notes or record the meeting so that you can review it later if you miss (or forget) anything. I’d recommend the latter if you can line up your schedules to do so, as this will make the team(s) feel like they are co-authoring the procedure, which in turn should help them to promote any changes and make it want to succeed. Instead, just go ahead and work through the following steps yourself, then meet up with the team again once you need to check that the procedure is correct. As with almost any kind of content, however, you need to start with a bang in your introduction. If possible, try to date your procedure too, as this will avoid any potential confusion as to what version of the procedure your team is using. The more interesting and engaging the procedure is, the more likely your team will stick to it instead of cutting corners. Remember to include tools, passwords, keycodes, technology, physical items (pen, paper, etc), and anything else that might be required. Using the platform and layout you’ve decided on plus the notes from your meeting with the team who currently performs the process, write out the steps to complete the procedure in a simple task list.For example, if you’re documenting an editing checklist, instead of “proofread the post” have separate tasks for “check spelling”, “check grammar”, “check that it makes sense”, and so on. Make sure that they can understand everything they need to know in order to complete the procedure at a glance, rather than making them work to get the information they need. Then, when you click on any of these tasks, a description appears telling us how to complete the task while remaining as brief as possible. Giving your team 20 tasks of block text is all but guaranteed to make them want to cut corners, but by limiting the text to necessary items and using images, videos, and other files to back up your point you’ll get a far greater proportion of them to stick to what you tell them. If you attach them to a task ready to go, you’re far more likely to have people stick to your procedure and complete it fully rather than cutting corners and skipping straight to the next step. That way any curious party can go further and improve their skills if they want to. That way if someone can’t find the procedure they’re looking for (or forget where it is), they can locate it through any of your other related procedures. Unfortunately, no matter how good the procedure you write is, if you don’t factor in how everyone currently works you’ll never get them to adapt to the new method. As a bonus, these tests should also highlight whether the procedure you’re currently using is adequate, or whether the procedure itself needs tweaking (rather than just making sure everyone sticks to it). Depending on how complex the procedure is you may need a separate success metric beyond whether each task was completed, so consider using a key performance indicator (KPI) common to the process you’re carrying out. If you were sending an email with a call to action, check how successful that CTA was. If the procedure was processing an order, check the accuracy of the records produced, how quickly it was completed, and how much time (and manpower) it took to do so. If the latter, you need to draft out those improvements now to make the most of the momentum you have. Remember that even small increases in performance can make a massive difference over time, so be sure to give it your all. There’s not much to say for this step, other than this should be much easier if you’ve been closely working with either the team who will be using it or the senior staff at the very least. Go through the old procedure, explain why it wasn’t working (using the data from your tests), and get them on board with the improvements you’ve made, along with the method for completing and tracking the newly written procedure. Everyone involved with this procedure in practice needs to know and agree with why it’s important, and why any changes had to be made. Now you just need to make sure that everyone sticks to the procedure, and any problems are dealt with as they come. Before you know it you’ll have a comprehensive framework for everything you do, making your entire business more consistent, efficient, and above all scaleable. Here’s a structure template for writing a single procedure which has all the benefits of being compliant to top international standards for big businesses while also being simple, easy to edit, and collaborative. A solopreneur might want something a little different, and as good as the ISO method is for documenting SOP s, it has limitations in regards to how actionable it is. If you work for a large multi-national you’ll need to have standard operating procedures which adhere to the company’s internal policies and standardizations. If you’re a solopreneur, you may want to have a much simpler layout of your SOPs for your own reference. This kind of approach has benefits for the solopreneur, or small teams, who don’t require detailed instructions. This flexibility can aid startups who are trying new things on a regular basis. If the detail is not recorded then optimization and improvement are harder to attain. This checklist should record as much detail in the process as possible. You can consider whether a single task requires a sub-checklist of further tasks to spell it out. You can understand how you’re going to document workflows; when do tasks involve multiple people and how do they fit in together. Including detail means you have more variables to iterate when you come to optimizing the process. Our goal is to have processes so watertight that anyone could take over the task and be able to complete it. This was one of our methods for improving our customer support process. When we hired new members of staff, we gave them this checklist with detailed instructions and explanations and gave them level 1 support in their first week. This system built optimization into the execution of the process. It wouldn’t have been possible without having a detailed process to begin with. Flow diagrams are, in general, less actionable than a linear structured checklist. However, flow diagrams are extremely useful for communication of processes. A process flow chart will help you explain your process structures to others while also easing the analysis of a process when you come to iterate and improve. This approach results in well-documented processes while also providing highly actionable instructions. Great for remote teams, great for those working on the ground, too. If you’re going to be creating standard operating procedures for particular tasks, processes, or workflows, then you should probably contact the people who will be, or are already, responsible for those duties. After all, these are the people you pay to perform these recurring tasks day in day out. Teamwork is vital for any business. By working in this manner, the process feels like less of a diktat and more of an agreement. But you also want them to function well, and you need to make sure the priorities within the process are aligned with the priorities within the business. Or, more likely, you’ve recognized that the current system is too slow or the final product is not consistently of a high quality. You have a pain point which you wish to target. Nonetheless, this approach is founded on common sense structure and it’s a good idea to follow it. However, we do have some tips and tricks built up over time which are broad suggestions applicable in all scenarios. Always use a verb at the beginning of a statement for a task. This kind of language makes it clear what you have to do and it packs a punch. Be clear and convey the important information only. Talk to the air rather than the reader. Don’t make readers sift through paragraphs of text every time they want to follow the SOPs. Some of these systems are a little idiosyncratic and tied to the company. Most, however, will use a standardized form of notation like BPMN. Think of tools like BPMN as universal languages, the Esperanto of business process management. Allow for input and discussion across the team, and record down any further steps which are suggested. Are there sub-tasks which can be added to that task to further explain either how it is done, or by recommending productive ways to do it. If so, include the sub-tasks too. Within Process Street, you can create sub-checklists in tasks to tackle this need. Sub-checklists provide a simple way to make processes appear straightforward while also adding actionable detail. And if they can go wrong, where would that failure likely happen? Maybe your process results in high output in terms of production but puts strain on distribution. You know your business better than I, you can make those assessments. If the work was being finished too close to the deadline, then there was always the possibility that the deadline would be missed.This way, the whole team can work one or two weeks ahead of schedule and risk can be minimized. Sometimes the most effective changes to a process can be some of the most simple. We need to understand how it is performing so that we can optimize it. How were you performing against these questions previously. Has the new process improved these numbers. What long-term targets do you want to set for staff to work towards? How you implement them is up to you and it depends on the resources you have available. For example, we have an internal customer support process, I’ve previously mentioned, which we run every time we deal with a customer question. One of the methods we used to test how easy it was to follow was to put new hires in the company on level 1 support in their first week. They were left with customers and a process. If the process was good enough, the job would be done well regardless of experience. Someone who was not involved in the collaborative creation process, and can look at the flows with fresh eyes. If you’re a small business, this could be an investor, someone from your network, or even a valued customer! If so, make sure to send the results of any testing you have undertaken along with the draft SOPs. I’m under the belief that the process should be thought of as a living document. The processes can, however, be as good as we can possibly make them. It is important to remember that we work as a team and the processes’ strengths and weaknesses might be found by the people who follow them each day. Stay collaborative in the optimization process. If they are the means by which you’re measuring performance, then they will likely guide you in your pursuit of the perfect process. Workflow software which integrates with other platforms can supercharge your operations! Whenever you have actual real human beings doing something under your direction, you’re responsible for making sure they’re not going to be hurt in the process. These aids can contextualize information from the beginning, improving the clarity of your more detailed written explanation. Flow diagrams provide employees with a visual way of understanding what is being asked of them. But that’s not all. Helping make sure that your employees understand their position within a broader whole makes the process work better and improves employee accountability in the workplace, to boot. If you’ve followed the process from beginning to end, your SOPs are essentially guaranteed to improve performance. They should have been tested, they have optimization strategies built in, and you’ve made sure they’re safe. I know I need to create SOPs for all of the tasks in my practice but it was difficult to find the time to even read this blog let alone create the SOPs. And I can guarantee you my staff will not read this whole thing. One thing that I will say, I have definitely taken away from this article is to make it a collaborative effort. What I do is have each of my team members to write a staff training on one of the tasks in their job description or one of our office’s “pain points”. Effective date is the date of the last signature 2. Effective date is about one month, dependent on the business, from the last signature in order for staff to be trained prior to the SOP becoming effective. Thoughts? I would take a relaxed approach and suggest that it would be fine to use them. For me, the most important thing about SOPs is that they can be followed.
